Why most small business SEO plans fail in the first 90 days

A look at the common mistakes we see before we start working with a client — and the fixes that move the needle fastest.

Almost every SEO plan we inherit from a previous vendor looks reasonable on paper — a keyword list, a few blog posts a month, a backlink target. And almost every one of them stalls out in the first 90 days for the same handful of reasons.

1. The keyword list was never matched to buying intent

Ranking for a high-volume keyword feels good in a report, but if the person searching it isn't close to a decision, the traffic doesn't convert. We start by separating keywords into three buckets — people researching, people comparing, and people ready to buy — and we weight early effort toward the last two, even if the volume is smaller.

2. Technical debt was never fixed first

Content and backlinks can't outrun a slow site, broken internal linking, or duplicate pages competing against each other. We run a technical audit before writing a single word of new content — it's rarely exciting work, but it's what makes everything after it actually count.

3. Reporting was measuring the wrong thing

Ranking positions and impressions are inputs, not outcomes. If a business can't tie SEO work back to leads or sales within a quarter, the plan usually gets cut before it has time to compound. We set up conversion tracking from week one, so the business is looking at the same number we are.

4. There was no plan past 90 days

SEO is a compounding channel — the third month should be easier than the first because of the groundwork laid earlier. Plans that treat every month as a fresh sprint never get that compounding effect. We build a 6-month roadmap up front, even if we only execute one month at a time.

None of this is complicated, but it does require sequencing the work correctly and being honest about what's achievable in a quarter. That's usually the difference between an SEO plan that shows results and one that gets quietly abandoned.
